Every owner hits the same wall. Revenue climbs toward three million, then thuds to a stop, because the whole operation is waiting for you to say “yes” or “no” on everything from hiring to hose fittings.

The fix is building people who can think and act when you’re not in the room. Here’s the exact road map I give Chandler clients who are ready to trade bottleneck for breakthrough.

1. Write the “Chandler Checklist” for leadership.

Leadership here isn’t about charisma; it’s about four observable habits that move the needle. For a contractor, I coach it’s:

  • Own the pre-job plan.
  • Run the weekly WIP meeting solo.

  • Train the next PM before the job ends.

2. Go talent-spotting at the lunch table.

Pull them aside: “I see leader DNA in you. Let’s build it.” Most folks stand two inches taller the moment you name it.

3. Give them a mini-company to run.

  • Classroom first: half-day workshops on priorities, money basics, tough conversations.
  • Shadowing second: bring them to your next client meeting and narrate your decisions like a DVD commentary.
  • Micro-company third: hand them a $5K project, set the guardrails, and walk away. Debrief afterward: win, learn, adjust, repeat.

4. Keep a coaching beat that doesn’t fade.

  • 20-minute weekly one-on-one: no status, just “What decision is stuck in your head?”
  • Monthly huddle: toss a real company problem on the table and let them fight it out.
  • Quarterly review: celebrate progress, assign the next stretch.

Track it like sales: decisions made without you, projects closed on time, people they keep. What gets scored gets better.

Do this for 12 months, and the math gets silly. One client zoomed from $3.5M to $42M in five years after the owner finally let go of the steering wheel. Another landscaper hit $13M in 4 by building leaders who could open new yards solo.
